Stage 01
The Diagnostic
An Investment. Not a Discovery Call.
Most agencies offer the free discovery call. You talk, they listen, they pitch. Thirty minutes later you have a proposal you didn’t ask for and a vague sense that they said exactly what you needed to hear.
The Diagnostic is not that.
It is a paid engagement. It has structure, pre-work, and a deliverable you can use regardless of what happens next. The session is designed around your specific situation, not around selling you a larger engagement. If the Diagnostic surfaces that Eloh Labs is not the right fit for your project, that will be in the Ecosystem Assessment. We would rather tell you that now than three months into a build.
How it Works – Three Steps

Before the session, you complete a structured intake document. This is a real diagnostic instrument. It covers your current engagement systems, monetization architecture, AI integration, player or user data, and your goals. This forces the right thinking before we’re in the room together, and it means we arrive prepared rather than spending the session asking basic questions.

The Session
We Work. Together.
Two to three hours with a senior Eloh Labs expert. This is not a presentation of our capabilities. It is a working session: we review your pre-work, probe deeper, map your ecosystem in real time, and begin locating the actual problems. The actual problems are almost never the problems you think you have when you walk in. That gap is where the
value lives.

The Deliverable
You Receive. In Writing.
Within 5 to 7 business days, you receive the Ecosystem Assessment: a written document specific to your situation. It names the 3 to 5 most critical gaps or friction points in your current system. It identifies what is working and why and gives you a prioritized set of recommendations to act on. You can take it to your team, your board, or your investors. It has value whether or not you engage us further.

The Ecosystem Assessment covers:

An honest account of what your current systems do well and why. This is not flattery. It informs where to build from. - 03 — Prioritized Recommendations
A ranked set of actions, specific enough to act on. The Diagnostic does not leave you with “consider improving your onboarding.” It tells you what to fix, in what order, and why that order matters. - 04 — Fit Assessment
An honest evaluation of whether Eloh Labs is the right partner for what the Diagnostic revealed. If we are not, we will say so, and we will tell you what kind of team or approach would be.

Some clients take the Ecosystem Assessment and act on it internally.
That is a legitimate outcome and one we design for. The document is built to be actionable without us in the room.
Some clients use the Diagnostic to make the case for a larger engagement internally, taking the Assessment to their leadership team as the independent evaluation that unlocks budget for the Blueprint or Build.
Some clients are ready to move directly to the Blueprint: the full ecosystem audit, complete strategic design, and the detailed architecture document that a Build executes against.
The right path depends entirely on what the Diagnostic surfaces. We will tell you what we think after the session.
